Overview

Not every decision needs a meeting, and not every meeting needs to be an hour long. The trouble is that most teams default to one format for everything: book a room, invite everyone, and talk until time runs out.

This tool asks five quick questions about your decision, then recommends the right framework. Sometimes that means skipping the meeting entirely. Other times it means bringing the right people together in the right format, with the right preparation.

How It Works

The picker calculates a weighted score from your five inputs. Each factor contributes differently to the overall complexity of the decision:

The resulting score maps to one of six frameworks, ranging from "just decide on your own" through to a full facilitated workshop. Each framework comes with guidance on duration, preparation, and who should be involved.

Urgency: Can wait weeks. Impact: Trivial. Reversibility: Easily reversible. Stakeholders: 3-5. Alignment: Light. Score: 10.5. Recommendation: Just decide. You do not need a meeting for this. Make the call and let people know.

Selecting a vendor for a new project management tool

Urgency: This week. Impact: Major. Reversibility: Difficult to reverse. Stakeholders: 6-10. Alignment: Strong. Score: 29. Recommendation: Decision review meeting (45-60 min) with pre-read materials comparing options, clear evaluation criteria, and a structured discussion.

Updating the sprint retro format

Urgency: Days. Impact: Minor. Reversibility: Mostly reversible. Stakeholders: 3-5. Alignment: Moderate. Score: 16. Recommendation: Async review. Write up the proposal, share it with the team, and set a 48-hour review deadline.

Deciding on a company-wide restructure

Urgency: This week. Impact: Critical. Reversibility: Irreversible. Stakeholders: 20+. Alignment: Full consensus. Score: 40. Recommendation: Workshop / working session (90-120 min) with breakout groups, structured exercises, and iterative convergence towards a decision.

Interpretation

The six frameworks form a spectrum from lightweight to heavyweight. The key insight is that most decisions sit further left on this spectrum than teams assume. Over-engineering the process for a low-stakes decision wastes time, while under-investing in a high-stakes decision creates risk.
